Customer Success has spent years trying to drive adoption. The playbook is familiar. Get customers onboarded. Help users understand the product. Monitor usage. Run check-ins. Look at health scores. Prepare for QBRs. Keep an eye on renewal risk.

They also have the customer’s context at their finger tips. This combination means that they can efficiently turn a good use case into something that actually works and quickly provides value.

A support engineer usually responds when something is broken. A Solutions Engineer often helps prove what is possible before the sale. A Product Engineer builds and improves the core product. A Forward Deployed Engineer sits between all of these spaces.

They are technical enough to solve implementation problems, but customer-facing enough to understand the business context. They can work with the customer’s systems, and also bring learning back to their Product and Engineering team members.

Why Forward Deployed Engineers are gaining attention now

Forward Deployed Engineers are not a completely new idea. The model has long been associated with companies that needed technical people close to complex customer environments.

What is new is the level of attention the role is getting in the AI era.

AI products are often sold with a big promise: faster work, better decisions, lower costs, stronger automation, improved customer experience or higher productivity, but the path from promise to value is rarely straightforward.

The customer may need to redesign a workflow. Perhaps the AI output needs to be tested so it's trusted by frontline teams. Access to the right data can be hard to authorise and integration are often more complex than expected. Then there's the importance of correct governance which often needs to be in place before any users can actually use it.

Strong Customer Success Managers are commercially aware, relationship-led, outcome-focused and deeply valuable to customers. However, many CSMs are being asked to solve problems that sit outside the original design of their role.

They are expected to protect revenue, manage stakeholders, drive adoption, identify expansion opportunities, run QBRs, spot risk, coordinate internal teams and prove value. With AI and more technical products, they are also expected to help customers navigate integration, trust, workflow adaptations, data quality, automation design and technical implementation.

That is a lot to carry.

In many cases, the CSM can identify the problem but not resolve it alone. They can see that the customer is not moving towards value, but the fix may require technical intervention. This is where Forward Deployed Engineers change the model. They bring engineering closer to the customer outcome. They work inside the implementation, remove blockers, understand the customer’s workflow, and turn technical friction into product learning.

The CSM still plays a crucial role. They understand the relationship, the commercial context, the customer’s goals and the renewal path. But the FDE helps solve the technical and operational problems that stop those goals becoming real. The future of Customer Success is not CSM versus FDE.

Many Customer Success teams have been heading in this direction for a while. They want to understand what the customer is trying to achieve, what success looks like, what is blocking progress, what has changed since implementation, where value is being created and what needs to happen next.

Forward Deployed Engineers help make it real after the sale, especially when the implementation needs to adapt to customer context.

FDEs aren't simply technical CSMs either. A CSM usually owns the relationship, account health, stakeholder management, renewal risk and value conversation. An FDE owns more of the technical path to value. The difference matters because companies create problems when they blur the roles too much. If CSMs are expected to become engineers, they may be pulled away from the relationship, strategy and commercial context that makes them valuable. If FDEs are expected to become relationship owners, they may lose the technical focus that makes the model work.

The best model is not to collapse the roles into one another. It is to connect them properly.

The risk of bespoke customer success

Forward Deployed Engineers can help customers get to value faster, but they also create a scalability challenge.

They are specialist, expensive and (currently) in demand. Their work can become deeply bespoke to one client and if every FDE engagement becomes a one-off customer rescue mission, the model can become difficult to scale. Resulting in the company improving outcomes for a few important customers, but struggling to repeat that success across the wider customer base.

There is also the question of margins. If FDEs are heavily involved in every enterprise deployment, the business needs to understand whether that support is improving retention, expansion, product adoption and long-term customer value enough to justify the cost.

This is where the FDE model can either become a competitive advantage or an expensive dependency.

The CSM may not solve every technical problem, but they need to coordinate the path to value. They need to understand what the customer is trying to achieve, where progress is blocked, which teams need to be involved, what evidence shows value, and what needs to happen next.
