Scaling Expertise Without Cloning the Expert

Suzie Lewis had no shortage of intellectual property.

Years of leadership work had produced frameworks, playbooks, workshop materials, recordings, podcasts and a distinctive way of thinking about human systems, leadership and culture. The challenge was what happened to all of that knowledge when Suzie wasn’t available to recommend, share and explain it?

Like many experienced coaches, she had built a business around her expertise, but this created a natural scaling limit. There are only so many sessions one person can lead, only so many questions one person can answer and only so many clients one person can support directly.

Suzie described the challenge herself:

I’ve never really “industrialised” what I’ve created.

The founder becomes the bottleneck when the methodology only works through them

Founder-led expertise is powerful. Clients often choose a consultant because they want access to the way that particular person thinks.

That USP can also become a constraint.

Suzie’s methodology had developed through years of practice. Some of it existed in structured assets, while other elements appeared in workshops or lived in presentations. Much of Suzie’s thinking emerged through podcasts and conversations. Key knowledge also sat in the way Suzie responded when a participant asked a difficult question.

That type of knowledge is hard to scale because it isn’t simply a collection of documents.

It’s a body of thinking aligned with a client’s unique context. Transform for Value wanted to create greater access to that unique mix.

The IP already existed. The challenge was making it usable at the right moment, with the right context.

The first step was bringing all the existing knowledge together in one place. Described as “food for Wise Owl”, the material includes:

  • Recordings from Suzie’s workshops
  • Transform for Value Playbook
  • Suzie’s own podcast transcripts
  • Programme resources
  • Reference material from thinkers who influence the programme

Consultants’ IP often becomes fragmented. A framework exists in one deck, a brilliant explanation appears in a workshop recording, a useful example sits inside a podcast, or a methodology is formally documented while the nuance surrounding it exists elsewhere. A shared Google Drive was established to support the ongoing transfer of content.

Once the transfer was complete, all IP was brought together in one operating system, which Suzie has dubbed “Wise Owl”.

Suzie’s Human Systems Practitioner programme provided the first practical environment for testing this idea. Participants move through six sub-modules covering human systems, AI-augmented leadership and growing living systems.Inevitably, questions arise outside the live sessions. Suzie described the challenge directly:

“Sometimes participants want to speak to me and it’s the middle of the night.”

That is a simple example of a much wider consulting problem.

When a client needs expertise, the consultant isn’t always available to provide it. 'Wise Owl' is intended to give participants another route into the methodology. They can ask questions, return to programme ideas, explore supporting material and receive responses grounded in the knowledge Suzie has chosen to put into the 'Wise Owl' system.

The ambition is not to provide instant access to an “AI Suzie”, but to create a more useful access point to Suzie’s body of work, which Suzie, as the coach, oversees.

AI can extend expert availability without pretending to replace expertise

The role of 'Wise Owl' is to help participants prepare for group sessions and one-to-one discussions, making those human interactions more valuable.

Instead of using the next live session to ask:

“Where was that model again?”

Participants will be able to find it themselves and arrive at live sessions with a more developed question, like:

“I tried applying the model in this situation. Here’s what happened. What am I missing?”

The technology maintains the continuity and momentum. The consultant can then focus on the people and discussions that add real value.

Building the methodology into the programme changes what Suzie is selling

This has implications beyond participant convenience. Traditionally, clients may buy access to Suzie’s workshops, coaching, facilitation, time and expertise.

The HSP programme creates the possibility of a broader proposition. Participants gain access to an operating system containing:

Suzie’s methodology, their own outcomes, the cohort’s learning, AI-supported access to programme knowledge and live human coaching.

That is commercially important because the value proposition begins to move from:

Buying Suzie’s time

Towards:

Gaining access to Transform for Value’s methodology and experience.

The expert is still central, but Suzie doesn’t have to personally deliver every framework for the methodology to remain useful.

Most consultants already have more IP than they realise. The problem is that clients experience it in fragments: the framework from the workshop, the PDF sent afterwards, the coaching conversation, the podcast episode somebody recommends or the notes they wrote themselves.

Suzie’s Stellafai space is beginning to connect those fragments around a participant’s actual development journey. That is more valuable than simply creating a searchable knowledge library. The methodology sits alongside the outcomes the participant is trying to create. The knowledge therefore has context.

The question isn’t only:

“What does Suzie say about systems thinking?”

It becomes:

“How does this part of Suzie’s methodology help me with the outcome I’m working on?”

That is a much stronger form of productised expertise.

Scaling expertise can create more space for higher-value human work

There is a common fear surrounding AI and expert businesses. If the knowledge becomes more accessible, does the consultant become less valuable?

Transform for Value is testing almost the opposite proposition. Making the methodology available between sessions may allow Suzie to spend less time repeating information and more time on:

  • Deeper coaching
  • Complex judgement
  • Difficult challenges
  • Facilitation
  • Interpretation
  • Situations where her experience matters most

In other words:

The scalable part of the expertise can become scalable, while the human part stays human.

That is a much more useful model for founder-led consulting.

The model is still being tested, but the sighs are positive

The HSP space is still in beta. Alumni of previous programmes are testing the participant experience before the next cohort fully adopts it.

This means Transform for Value is not yet claiming that AI has transformed its business model. It is testing whether a different relationship between the consultant, methodology and technology is possible.

Can participants access useful knowledge without Suzie being present?

Can they return to the methodology at the moment they actually need it?

Can more of Suzie’s IP work between live interventions?

And can that ultimately make Transform for Value less dependent on linear consultant time?

Those are the questions this programme is beginning to answer.

Your expertise shouldn’t only be available through your diary

Years of consulting create a unique way of thinking.
